The Hot Grease Framework

A cultural strategy practice that helps mission-driven organizations protect their people, strengthen leadership, and deepen their impact by treating culture as infrastructure, not inspiration.

In Southern kitchens, nothing began with a spreadsheet. It began with memory…with what your grandmother knew, what your people carried, and what had been demonstrated, corrected, adjusted, and carried forward through relationship.⁣

What Is the Hot Grease Framework?

Organizational strategy should work the same way.⁣

The Hot Grease Framework draws from Black Southern cultural memory and kitchen logic to help organizations interrupt burnout, restore leadership clarity, and build strategies that honor both people and legacy.

The Hot Grease Framework is designed to meet organizations at different stages of need.

Some teams arrive with a clear challenge—burnout, leadership strain, or internal misalignment. Others are seeking space to reflect, reset, and strengthen how they work together.

The Kitchen Menu offers multiple entry points. You may begin with a single session or engage the framework more deeply over time.

If you are unsure where to begin, that is part of the process. We will determine the right approach together.

What Happens Inside the Kitchen

The Hot Grease Framework is not a presentation. It is a guided process that moves teams through reflection, clarity, and realignment.

Each phase builds on the next—grounding organizations in their purpose, examining how they operate, and identifying where change is needed in order to sustain both the work and the people doing it.

From Root to Table: The Framework in Practice

Root It

We begin by grounding the work in purpose. This phase reconnects teams to why they exist, what they are responsible for, and the deeper lineage their work is connected to.

Season It

We name the flavor you already bring to the work. This is where we look at how you move—your habits, your instincts, your ways of showing up—and recognize them as strategy, not accident.

Grounded in cultural memory, this section connects the ways our communities have always organized, cared for one another, and built power to how we lead today. Because flavor isn’t extra. It’s how the work holds.

This is where we check the temperature of the work. We name burnout, urgency, and the patterns that keep people overextended—not as personal shortcomings, but as the result of systems that demand more than they give back.

This section creates space to tell the truth about what’s happening, interrupt what’s not working, and begin making different choices about how we show up in the work.

Stir It

We name rest as resistance—not reward. This section challenges the idea that rest must be earned and reconnects it to a deeper lineage—where stillness, care, and slowing down were acts of survival and protection.

Rooted in Black Southern cultural memory, we explore how our communities built systems of care when none existed—how rest and care helped us endure, recover, and continue the work.

Participants reflect on what restoration looks like for them and begin building practices that support sustainability—not just productivity.

Taste It

You don’t cook just to eat alone. This is where we shift from individual effort to collective vision. We explore what it means to lead in ways that are rooted in community, not ego—and to build work that can live beyond you.

Participants reflect on who they’re feeding, what they’re building, and how to share their work with intention, care, and discernment—so what they create can actually last.
